It's easy to assume Fulfilled by Amazon and Fulfilled by Merchant are two entirely different cost structures, but the biggest line item on either side — Amazon's referral fee, a percentage of your selling price — applies the exact same way under both models. Whichever way you fulfill, that cut comes out identically.

So where does the real gap come from?

The actual difference lives entirely in fulfillment: Amazon's FBA fulfillment fee plus amortized storage cost on one side, versus your own real shipping rate, packaging materials and packing labor on the other. Neither number is fixed or guessable in general — a lightweight, fast-moving item often fulfills more cheaply through FBA, while a bulky or slow-moving one can easily cost less to ship yourself, especially if you already have efficient shipping in place.

Prime eligibility isn't a cost line, but it isn't free either

FBA's Prime badge can lift conversion rate in ways a pure cost comparison doesn't capture, and that's a legitimate reason to lean FBA even when the raw per-unit math is close. But it's a separate decision from the fulfillment cost comparison itself — worth weighing consciously, not letting it quietly tip a calculation that was actually about cost.
